7 Ways to Get It Right And Give Management The Credit They Deserve

A Management role is a multi-talented one!

manager I have read so many negative reports about management over the last few months that I felt I had to stand up and hurl in a different perspective.   In the past few months, I’ve read quotes such as:

  • “three quarters of employers report a lack of leadership and management skills and too many managers have an inflated opinion of their ability to manage people”
  • “More than six out of ten people employed in customer facing sales and service roles say that their managers’ behaviour towards them [Negatively] affects the level of customer service they deliver.”
  • “Poor people management is at the root of much of the evil in our economy”
  • “Estimated cost of poor management in the UK is £19 Billion a year!”

What on earth is going on?  If I were still a manager I think I’d be feeling pretty battered by now.  So ok we have a problem Houston.  But what is the real problem?

For me, problem number one, is that although we all know the difference between leadership and management (Don’t we?)   We employ managers and complain they don’t lead and then we define leadership with models which talk about competencies such as leading from the front, vision and courage and integrity… to name but a few.  Attributes most managers can’t actually use because they have to deliver an already created and articulated vision, where the trail has already been blazed, and the values already decided.

We want managers to be people managers, but actually none of our outcomes or targets or values is about our people, so where do we expect them to focus?  Ok, so I’m stretching a point, or two, but I do think that those points illustrate that at times, just sometimes, managers can’t win.

I’m not going to get into the leadership debate in this blog; I’ll save that for another day.  Today, I am going to concentrate on the sometimes thankless task of being a manager and why I think our good managers need a big and hearty pat on the back.

And just a final observation about the bad press managers get.  With all the “poor” managers out there, I just have three questions.  Who is recruiting them?  Who is managing them? And who is letting poor managers get away with it to the extent that they have such a “negative” impact?  Well, someone is!

There was an advert a few years ago that featured a mother wearing different hats.  When her little girl cut her knee, she had the nurse cap on.  When she was helping her son with his homework, she donned the mortarboard, and finally when cooking dinner she wore her chef’s hat. (I know, I’m probably showing my age) Well for me, managers are like mothers, to the extent that they have many roles and have to wear many hats.

In most organisations, managers are multi-faceted.  They have to manage their people, their budget, their results locally and globally, the environment they work in, change management, training needs, absence, performance, initiatives, projects, the business plan, the people plan, stakeholders, partners, customers, reward, reviews, income, communications, processes, media, social responsibility, diversity,…….oh and of course the work. Need I go on?

I know that there are some great qualifications for managers and also managers pay is probably not too bad.  But what I do think is that managers are not given the actual credit for the demanding, time-consuming, multi-talented role they have to play in an organisations’ success.  It may have simply slipped my attention,  but I have honestly never heard an organisation come out and say things like “we owe our success to our multi-talented managers”  Or “the real backbone of the organisation is held together by our highly skilled managers”  High profile leaders tend to get the credit for great successes.

So how do we go about changing the image of our managers, and giving those good ones the credit that they are due?  Well here are my thoughts:

  1. Be clear about the limit of the leadership role the manager.  If a manager is an executor of an organisational vision, then specify that they have to have a team vision, which derives from the main vision.   They don’t have to be able to change the world.
  2. At recruitment stage, be clear about why you need the manager.  If their prime focus is people management, then make sure they have people management skills.  If you want a people manager and the successful candidate has written a great thesis on your range of products and the best way to sell them, then you are on the wrong tack.
  3. Develop potential within the organisation, with brilliant role models and clear demonstrations of the skills, behaviours and standards expected.
  4. If your organisation only has aims and targets based on product or service, then that’s where your managers will place their attention.  If you want them to manage your people, then set targets about your people.
  5. Make sure management is  clear about the expectations of them. More importantly be clear you know what you expect of them.  If you shift the goalposts, involve them in the decision.
  6. If you employ specialists or professionals, value your managers as much as, if not more than your specialist or professional contribution.  (Yes really)
  7. Give your manager’s credit for the difficult and dedicated job they do.  Their jobs are highly skilled professional roles, and you should acknowledge that.

In life there are people who work well and people who don’t do so well, and this is reflected at all roles in an organisation, there are poor CEO’s, all the way down the hierarchal chain to poor Administrators;  as well as poor managers.

I believe that the reason for the focus on underperforming management is because they are such a pivotal and impactful force in an organisation.  So let’s raise the standards of our managers and have better businesses, but also give credit when managers are doing a great job and value them.

10 Tips on How to get Focused When Multi- tasking

I don’t know about you but I do struggle at times to feel in control when my “to-do-list” is over the page. Unfortunately while mindlessly reacting, I’ve developed an almost comic strip routine, a little like starting a new healthy eating regime, it only lasts a few days and then old habits usually take over. The routine goes like this: I draw up a new to-do-list; I prioritise it, and start working through it. What usually happens is an emergency occurs, or something unexpected becomes the priority of the day, and my carefully planned prioritisation goes out of the window. I spend a day or two trying to get through some bulk volume work, spend unplanned evenings catching up and then the whole cycle starts again.

My 16 year old son has just started into 6th form, for a lad who simply hates homework, at least 16 hours of it each week is a big stretch; it’s a whole new paradigm shift for him, one which already into the 2nd week has become a source of stress. Of course he has to build habits which are going to help him to avoid being stressed. As I was giving him some advice about how to focus, I realised it was about time to take my own advice. So here I am writing this blog (on time) because yesterday, I began the process of practicing what I preached. I have heard many times that you learn best what you teach, so I thought in that spirit, I would share my advice with you! If you are ultra-organised and can add to the list, please do share!  Any advice will help me I’m sure.

Ten ways to get focused :

1. Turn off the technology

With an array of teenage social media such as Snap chat, Instagram, Face book and IM, my son’s phone pretty much pings constantly. For me, my guilty time waster is to open emails when they ping into my inbox on my desk or laptop. This idea is as old as the first installed workplace computer, we all know we have to do it, but it takes some discipline and determination to ignore our ever increasing online communications.

2. Do one thing at a time

I know, I know it’s not rocket science, but I do flit about from project to project at times. My son started some Psychology homework, got stuck and instead of getting over the “difficult hurdle” he put it down and started something else. Doing one thing at a time means doing it from start to finish, without being distracted with something else. To actually do this takes determination and concentration, but it is well worth it as even difficult tasks get ticked off.

3. Diarise non urgent tasks a month ahead

If you have a million things to do and half of them are routine and definitely not going to be urgent in the next week or so, then diarise them a month in the future. I know it doesn’t get them off your list, but it gets them off your list for now. For me, it is like a breath of fresh air to know I don’t have to give those routine items a priority, and if I do happen to get up to date, I can always reach forward and get those things done and feel even more virtuous!

4. Chunk down daunting tasks

My son had his first 1000 word essay to do; he was daunted to say the least (while I tactfully kept quiet about the 10k and 20k feats which might come if he goes onto higher education). If you are daunted by the size of the task, then chunk it down into manageable tasks. Put each smaller task into a series of priorities and complete each one in order. It is easier to concentrate on a task if you know it’s only going to take an hour or so, than when you know it’s going to take a couple of days.

5. Have a purpose

When I have a mundane, but a priority task to do, I need a good purpose. So for example, when I got my tax return done earlier this month, I had to remind myself that if I got it done, not only would it not be hovering over me, like the ghost of Christmas Past, but I would be able to completely get focused on tasks I really love and enjoy. My son had to remind himself that he wanted to spend some of his weekend playing football and going out with friends, and not have to do homework instead. Having big picture purposes can help too, although tend not to be so effective, as small ones. At the moment, my son has a vision for his future, so he needs to remind himself that by focusing now, it will help him achieve his goals.

6. Don’t do it

Ok, this tip isn’t about focus, but getting rid of unnecessary or habitual tasks helps to get you focused on the important and necessary tasks. If you can’t find a good reason to do it, other than, you always do, or its part of your routine, or you’re scared to let it go, then stop.

7. Be in the right environment

We are lucky because we have a spare bedroom which my son is now using as his study. It means he can shut the door and escape from the hub-bub of the rest of the house. If you are in a busy office and can’t concentrate for interruptions and activity around you, then go somewhere else. I managed a busy office with over 80 employees on site, and as my door was wide open, I had a constant queue of people coming to see me. During one particular crisis we encountered, I was struggling to pull together an urgent report, when one of my dear team members, marched over, popped her head round the door and said, “excuse me, but this is for your own good”, and she shut the door and taped a “Do not disturb” sign on my door. Yes I should have done it myself of course, but being in reactive mode can sometimes be a lifelong habit.

8. Take a break

If you get to a point where you are finding it hard going, take a break. Taking a break does not mean checking your phone or emails, it is about going to get a coffee, getting some fresh air or even practicing a five minute mediation. It is about quieting your mind, not populating it with fresh information

9. Establish a routine.

If you are a morning person then getting through your priority tasks should be done as soon as you get to your desk, or as soon as you can. You know what times of the day you are most productive, don’t waste those times on routine non urgent tasks, reserve them for the things you really need to do to make a difference. Once you’ve established your time zone, then stick to it and make it a habit as prevalent as brushing your teeth.

10. Borrow tips

Three Ways We Block Success

I’ve often wondered why people don’t as a rule live up to their potential:

People with fabulous skills who for many reasons don’t feel the need to use them. A great friend of mine has the interior designer skill of Lawrence Llewellyn Bowen. She tirelessly attacks her house like painting the Forth Bridge, where she just finishes designing and changing her final room, then starts again. Her imagination, flair and precision to detail and colour are amazing. She makes her living from a completely different profession, one which she contributes greatly, but is hard work and low paid. A few years ago I asked her why she didn’t take her outstanding design skills to the next level, get paid for it, and become a success. I realised there was a lot at stake when she gave me about 15 resounding reasons why not.

I wasn’t surprised, and I know enough never to judge another person’s destiny or life, but I’ve seen it again and again, when hidden talents are just that: hidden away and not acted upon.

When researching for my degree dissertation, one of the questions I asked about 100 people was: “If you had all the money you wanted and there were no obstacles, would you be doing what you do now?” I can’t remember the exact figures, but it was in the 80%+ bracket of those interviewed who said “no. They wouldn’t”. When I asked them what they would do instead, some had startling clear ideas, some had a bit of an idea and others didn’t know, what they were sure of though was it wasn’t what they did right now.

It’s not just about making use of our talent and skills, many of us (me included) procrastinate, and talk about the fact that “we should get more sleep” or “we should lose those extra pounds” or “we need to stop working so hard, spend time with the family, take that holiday we’ve always dreamed about. I imagine you can add to the list.

I’m listening to the audio version of “” (2009) a co-authored book by Deepak ChopraDebbie Ford and Marianne Williamson. The three authors describe their unique perspectives of how our unconscious or our shadow affects us all. For those on a spiritual path, the book is a must, for those of you who aren’t  there is still many great psychological principles which are useful to understand if you want to really be your true self.

In the book, Debbie Ford describes how our shadow dictates our behaviour at times and how we need to look within to harness and direct what can be an unconscious destructive power. The problem of course, is, if we are being driven by an unconscious force, then we don’t know about it and are in denial! Our shadow is made up of all the characteristics, feelings, memories and traits we want to bury away and forget. The problem is, when such episodes are repressed then, they don’t go away and resurface in a number of destructive ways.

I have done enough reflection and work on myself to have experienced the sweet release when you face up to a painful or shameful memory, and come to terms with it, and so recognise the healing power of looking at our shadow, although it doesn’t make it any easier, and there is always something to look at! It is very much a lifelong journey.

In the workplace, again and again, I’ve seen characters who had potential to be a success, who at the last minute would do something to jeopardise their progress. I saw people yearning for a different lifestyle, not extraordinary outrageous changes, just simple ones, but forever keeping it out of their reach. There are many ways we sabotage our success, but for me these are the 3 most prevalent.

 

  1. Repressing painful memories, which make us fearful to move forward, or keep us locked in unsatisfying and dead-end relationships.

Not facing up to our inner pain seems like a good strategy. Who wants to feel pain? Of course we don’t. Allowing ourselves to work through pain heals and releases us from unnecessary suffering. The main reason we hold onto unnecessary pain, is that we have interpreted the pain we are feeling to mean something about us. “He left because I wasn’t good enough”, or,” he lost his job because he is just one of life’s losers” We bury the pain, because we cannot bear to face the incorrect interpretation we have arrived at.

  1. Allowing fear to prevent us from taking our talents to where they can benefit and help others.

Many of us live in our comfort zone and facing fears is part of growing and living. When I asked my friend why she didn’t want to take her interior design skills and get paid for her obvious talent, one of the many reasons she stated, was: “Who would want someone of my age to design their houses?” (She was in her mid-40’s at the time). What this response and many others amount to, one of our many human foibles is that many of us just don’t feel good enough. The truth is of course, that we are all good enough, and we don’t have to be perfect.

  1. Claiming inappropriate guilt when we have honored ourselves.

My friends got together many years ago, leaving their respective spouses. They had kids, and it was a terrible guilt-gut wrenching time for all involved. A couple of years ago, my friends realised that guilt was still dictating their lives, when their children were all stretching them to the limit and causing havoc. Although they didn’t realise it, they were not drawing appropriate boundaries and limits because they felt guilty. One of the ex-spouses had never married again, proclaiming that their life had been ruined. This spectre of blame and guilt over- shadowed the lives of the long married pair. When removing oneself from a poor relationship, it is a way of honoring oneself. That is not to say there should not be respect, kindness and consideration for the other partner who may not want the split; certainly if you want to move on from a relationship, you have to take responsibility. But how long should you wear that hair shirt? Of course, it benefits no-one and especially those children, who needed to understand that sometimes, life’s like that. Once they realised their guilt was governing their lives, they made some big changes, and months later, much happier children, and a much happier family life was achieved.

At work too, the collective shadow can come into play, keeping great potential cloaked in an unhappy comfort zone, creating conflict and affecting the success of the team. Organisations carry their own stories of guilt, repression of feelings and fear. That’s why story-telling and re-framing the past as well as stories about the vision for the future is so important for businesses.

3 Reasons Why A Great Engagement Strategy Isn’t Enough

160042113 An engagement strategy means the ability to create an environment where employees are engaged and encouraged to bring out their self-motivation are “must have” leadership skills.

I have worked with many leaders who have made great efforts to put in place a culture which gets the best out of people and gets them involved and committed. But sometimes their efforts simply weren’t, frustratingly, enough. Indeed many organisations invest much time and resource into getting it right, but even though they are well-intentioned, sometimes, often, their initiative is simply doomed; if not to fail, then at best, the outcomes simply don’t live up to expectations.In my experience, there were times, even when the company was doing well, a constant thread of discontent existed amongst the team or even across the whole organisation. For a long time I put this down to human nature. There are positive people and negative people and you can’t get it right 100%: right?I even found times when team and organisational results were high, and leaders were celebrating their successes; employee engagement indicators showed there wasn’t a corresponding “high” in the way employees were buying in or not to the success of the business. In one scenario, one organisation won accolades for leadership excellence when the engagement index for staff was actually sweeping the bottom of the industry league tables. Obviously the criteria for leadership excellence were missing some vital ingredients in engaging and enthusing their people.

For me, I have found, there are three common problems which if not tackled and given focus and attention will leave the best intentioned leaders and managers left scratching their heads in their efforts to create a great working environment. At first glance, most leaders and managers would probably deny these problems are alive and well in their workplace, but often denial can stem from the lack of perspective, given their proximity to the problem.

The three problems, I believe if not tackled will sabotage attempts to engage and motivate people are:

Lack of Drive to Excel

This syndrome often occurs when organisations are getting reasonable results. It’s a little like living with an old and trusted cooker. As long as it’s working and cooking tasty meals, then there’s no need to change. Once it’s broken though, then you will start looking around to see what’s out there, and slam, the realisation that your oven was “in the dark ages” compared to the brilliant new technology available and how much time can be saved with technological advances, comes into your awareness.

Many organisations are still “cooking on gas”, in their minds, but they haven’t caught on to the many brilliant possibilities that exist, if they decided to raise their game, and invest in something new.  In a nutshell, the organisational culture is resistant to operating outside of the established comfort zone, which would have been forced had results been poor or disappointing. Results which were “good enough” didn’t leverage sufficient motivation to change and achieve even better results.

Believing in Average Ability of their Employees

Some 5 years ago, I applied to win a place in a local Academy for my son. In those days Academies in the UK were few and far between. This particular school was amazing. At that time, results showed it was in the top ten schools in England. The school didn’t have formal feeder schools, so each one of its 190 odd intake of pupils was by application. They were and continue to be 2 – 1 oversubscribed.

In my ignorance, I expected the school to favour “bright” children, given its amazing results. What I found, still makes me wonder. The school intake policy includes an obligation to take in pupils from the whole spectrum of “ability” from children who had “special needs” to those who were nearing genius status. The bulk and the majority of children had to be sourced from average to below average results. It worked out at about 70% of the pupils were average achievers when they arrived at the school.

When the head was asked about how they managed to get such amazing results given the mix of abilities, he told the silent parents that unlike other schools, they truly believed that everyone was capable of excelling and so from that belief they got the best out of the vast majority of their pupils.

What I have seen in many organisations is a similar syndrome to that which most schools suffer, unlike the Academy. The general belief in the average ability of a large percentage of their employees which resulted in a self-fulfilling prophesy, i.e. they produced average results in the main.

Lack of Internal Customer Service

I have seen many organisations have great outcome related external customer service policies, and strategies. They have plans to engage people with the organisational “big picture”, “mission” and they hold focus groups and ask people constantly how they can make things better, but they continue to ignore the internal relationships between peers, teams and departments.

Insufficient attention is paid to internal relationships, contribution ethos, innovation, values and helpfulness within an organisation. This is all about internal customer service. Don’t get me wrong there is nothing wrong with friendly rivalry between teams if their starting line is that they always act “for the greater good of the organisation”. It doesn’t matter how much effort is put into engaging, planning and rewarding people, if the relationships aren’t designed to “serve” each other as internal customers, excellence is never going to be achieved.

Including some well needed perspective to lift your team out of their comfort zone, help foster self-belief in your people and get your internal customer service to work brilliantly must be part of your plan if you want to be brilliantly successful.

7 Ways to Increase Your Odds of Success

There is no fool-proof way to make sure you reach success in everything you do. If you are a poker player, you will know that no matter how good the cards are; or how well you play them; there is always a chance that you will be “drawing dead”. For those of you who don’t play poker, the term “drawing dead” basically means you are holding a losing hand, but you don’t know it.

Although I’ve reached success on many occasions in my life, I’ve equally often been “drawing dead” on many occasions too. The whole point is that we can intend many outcomes, but more often than not, we simply don’t know how things are going to pan out.

The problem is our conscious minds are, at this stage in our evolution, pretty limited. Scientist Dr Bruce Lipton asserts that and it is this part of the mind which is largely in control. This explains why for example, we might intend to lose those extra pounds or save for that vacation, but no matter what our intention, we carry on with old habits and no change is made.

It can feel pretty scary to think we actually aren’t aware of what controls us. Although if you are prepared to learn and become self-aware it can actually be powerful, because all you have to do in theory is to become aware of those unconscious beliefs and recordings which are driving you and you can make those changes.

Sounds easy? Of course sometimes it is and sometimes it isn’t. What you have to do to tap into the unconscious mind is to ask the right questions and then be prepared to listen for the answer. In the meantime though we have to make decisions, take action and deal with life.

There are always going to be times when the cards don’t fall your way and things don’t happen the way you want them. There are times when the cards are all lined up and you win that particular hand. What I have learned over the years is a number of strategies which help me make the most of the hand I’ve been dealt and then play them in a winning way.

1. Be clear about the outcome you want and go for it

Having clear outcomes helps you feel purposeful and motivated. Outcomes don’t have to be mind-blowing, life-changing or long-term.  Outcomes can range from, envisaging a peaceful loving meal with the family, or becoming a millionaire. The scope and timing doesn’t matter, what matters is you programme your mind to work towards something you want.

2. Let go of the outcome

Conversely you then need to let go of the outcome. Desperately wanting something to happen simply creates a negativity which just keeps your desires away from you. Also the reason things don’t work out could be for a number of reasons. For example if the peaceful loving meal erupts into world war three, then you might have to learn acceptance or how to help others navigate their own emotions. 

3. Develop strategies and stick to them

If you intend to have a loving peaceful meal with the family, but you know there is a risk that tempers may flare, or somehow conflict might arise, then if you have a strategy to help you deal with that possibility then you will not get exasperated, or frustrated or angry when your desired outcome isn’t being realised. You will find a way to navigate your way through. When I gave up smoking, I developed a strategy to avoid those situations when I knew my craving would be worst. I stuck with the strategy and eventually, I kicked the habit for good. It’s the same with some of your bigger outcomes. Develop strategies designed to achieve your outcome, which will help you deal with disappointment, cover risks and change course when it’s right to do so.

4. Face your worst fears

If you don’t face your worst fears, they will drive you. If you fear you might not achieve your outcome for some reason, then you need to root that fear out and deal with it. If you fear a different outcome, for example your partner might leave you, or you might end up broke, face it. It is only when you repress and stifle fears that your subconscious mind stores them up to trip you up!

5. Have a Plan B

Following on from facing your fears, is to have a “Plan B”. What are you going to do if the worst happens? If you don’t think you are going to be able to bear it, where will you get support? What will you do to get yourself back on track? What happens if your business folds, your job ends, you go broke? How can you put a contingency in place to deal with or help mitigate you realising your worst fears.  Once you have done this and feel at peace with your contingency, then forget about it and focus on what you do want!

6. Be your own best friend

We can be our own worst critics. To increase your chances of success, you need to choose to be your own best friend, your own cheerleader and your soft place to fall. 6 Practical Ways Managers Can Motivate Their Team

As a young and inexperienced manager, one of my earliest recollections was a challenge by an equally young and inexperienced member of staff. He was popular and influential and he decided that he was going to make life as difficult as he could for me.With little support from anyone experienced, I pondered my options, and worried that day by day my effectiveness as a manager was being diminished by what felt like, his sabotage. One day my dithering was over when after taking an overly extended and extremely inconvenient lunch break he swanned back into office and when I asked to have a quick word, he swore at me in front of the team.

It was a defining moment for me on a number of fronts, the most vital being the consequences of putting off taking decisive action on a team members behaviour well before it reached critical point. Secondly the subsequent events determined a path I was to tread and refine over the years.

What happened in that moment was I realised I wasn’t going to get anywhere if I didn’t harness the commitment and respect of my team. Nor would they work well unless I demanded and expected the best of who they were.

Once we got over the formality of the strong warning he received, I decided to be wholly frank and I explained the effect his behaviour was having, and at the same time I also expressed my disappointment that he was selling himself short. I managed to get him to talk about his future and what he wanted and most importantly painted a vivid picture of where his behaviour was headed and asked him if that was what he wanted. Of course he didn’t. His behaviour changed from that day, and we never looked back. It took him about 5 years, and we had long since lost touch, but when I read he had been appointed to the role he had at that time told me he would love to do, I had to smile.

Whenever I have interviewed managers and asked what they do to motivate their team, the answer to this question displays a manager’s level of self-awareness and confidence about what makes people tick. Often, great motivators are unconscious of the gifts they have as they are natural people managers, or conversely they have made a conscious decision to develop a good understanding of people, and be open and willing to learn what they have to do to get the best out of their team.

If you are a manager and are not sure how to motivate your people, here are 6 practical ways you can improve levels of engagement and increase the commitment and enthusiasm of your team.

  1. People are either “towards” or “away” motivated. “Towards” motivated people need to have their own vision for themselves (hopefully linked to the company vision, but not always), and once they have a picture of what they want then they will work hard to achieve that vision. For these people, your job is to help them develop a personal vision within the company.
  2. With “away” motivated people, you need to be able to help them articulate what they don’t want, so necessary actions can be taken to move away from these possibilities. These people fear the consequences of not taking appropriate action or making much needed changes. Your job is to help them develop the necessary drivers for change. For example, they may feel motivated because they don’t want to get left behind or their jobs may disappear.
  3. People thrive on being able to make decisions and feeling in control. As a manager you can support people by allowing them as much autonomy as you can. The best way is to agree outcome based objectives or goals, without being too prescriptive about “how” outcomes will be achieved. Give your team permission to try different ways and allow them to “fail and learn”.
  4. Instead of having team meetings, hold team “problem solving sessions”, or “driving up performance sessions”. Encourage your team members to have a say in how collective issues, problems or challenges are approached and solved.
  5. Celebrate success. There is no doubt, what you focus on is what you get. If you continually focus on what goes wrong, then you will encounter more of what goes wrong. By celebrating success both as a team and with individuals, you will find more and more to celebrate. Successes can be a range of things. Encourage team members to note when things are going well and when they feel good about something they have achieved, no matter how small, it may seem.
  6. Think, say and act as if you believe the best in your team. Develop a mind-set whereby you believe that people are doing their best and will do better when they know better. Tell people what you appreciate about their contribution, and find ways to internally and externally communicate your belief in them. If things go wrong, then focus on the lessons to be learned, and don’t personalise behaviour.

Never expect less than the best, and eventually that is precisely what you will get with your team. When you expect and respond positively to great contribution and good outcomes; mediocre and lack lustre performance, or performers will slowly but surely fade away.

How to Work Smart and Ditch The Long Hours Culture

It amazes me that in this century we are still talking about a long hours culture. Research completed in the UK by the TUC, reported in the Independent earlier this year states that employees in the UK work an average of 7.18 hours in unpaid overtime every week. Interestingly, a recently published survey by showed that only 1 in 10 professionals consider flexible working to be important, amidst speculation this is because they believe it will only be introduced to benefit the business.

“The TUC said some unpaid overtime was down to heavy workloads, but it believes much of the extra hours being put in were down to “pointless presenteeism”, with staff judged on the hours spent at their desk rather than the work they do”.

I’ve worked in and with many organisations with a long hour’s culture, although I’ve never subscribed to such a senseless way of working personally, and if it were demanded of me, I would have asserted my rights.

Before you get the picture that I cheerily leave the office on the stroke of 5.30 every day, I have to say just because I don’t subscribe to a long hours culture, doesn’t mean I sometimes don’t work long hours, because I do, but not because of the culture, but because the ebbs and flows of the work demand it, at times, but not all of the time.

I have known leaders who have judged an employee’s performance by the number of hours they’ve worked, or how late they stayed at the office, but frankly they didn’t engender respect because employees knew their judgement was ill-conceived and more about either wielding power, or as a crutch to stifle their fear of not being able to deliver.

We live 24/7 lives, and economically every employer wants to get every last penny of value from their salaried employees, of course they do.  Although anyone with any real management skills understands if a permanent long hour’s culture is necessary then the business is not being managed well and will not be sustained over the long term.

That’s not to say there aren’t times when employees might be expected to pull out the stops occasionally, for example; if there is a rush order, crisis or a situation which is temporary or seasonal. This has to be balanced with sensible give and take, and a mature attitude and commitment to get done what needs to be done.

Some organisations are resistant to introducing a flexible working regime, or  have created a long hours culture, and are scared to let it go because they believe employees will take advantage of them and want it all their own way. This reluctance I believe stems from a lack of confidence to introduce a way of working flexibly with a win/win outcome. I don’t advocate it’s always easy, but it can be done.

If you have a long hour’s culture or a rigid 9 – 5 culture and you want to change it: Here are some suggestions how to achieve a healthier way of working, which will allow you to ditch long hours for good.

1.  Operate a Smart Performance Regime

Set outcome-based targets and objectives. This will allow employees the freedom to fit work around their own particular style of working as well as their lifestyle. Objectives can be adjusted depending on capability and business needs, but the focus is not on watching the clock

Evaluate productivity. Long hours do not necessarily mean that employees are working to full capacity. It might be that someone who leaves at 3.30pm to pick up the kids every day is more productive than someone who stays till 6.30pm.

Continuously improve efficiency or lean ways of working. The aim here is to make processes and procedures slick and time-bound, the focus being on reducing hours rather than extending them.

2.  Cost out the commercial benefits of a workforce with a healthy work/life balance

Gather together the associated costs with unhealthy working hours. Stress-related absence; or even higher than average sick absence, may be costing the business dearly. The costs of presenteeism, where people attend work when they are ill, are higher than if they were absent. A healthy working pattern can increase employee engagement, lead to greater commitment, reduce turnover, to name a few of the benefits. Develop a matrix of improvements you’d like to see as a result of operating more flexibly to fit with your team’s lifestyle, so you can measure the win/win element.

3.  Set out clear standards and bottom line expectations

There are always boundaries and it is being clear about what these are. If people want to leave early sometimes, then there are always provisos. For example if there are minimum volumes of work to be done or standards have to be met, or even if there has to be someone there to answer the phone. Don’t micromanage, but let teams sort out the arrangements themselves. If standards aren’t met then make sure the team is made accountable. Make it clear flexibility is ok, but that the work has to be done.

4.  Plan for ebbs and flows

Employees need to understand the pattern of ebbs and flows. Although there will always be some unexpected emergencies where employees might need to stay, most situations can be planned. Set out what needs to be done and give the team ownership for delivering.

5.  Show genuine gratitude when employees do pull out the stops

Never let additional effort go without at the very least a “Thank You”. Employees like being appreciated. They want to feel they are making a difference just as much as you do. They will feel they are, if you sincerely feel gratitude to them for going the extra mile when the situation demands.

Remember a healthy work culture may include times when it is right for employees to work long hours for short periods. Motivated and happy staff will often “up their game” when crisis hits or change is occurring.

The trick is to recognise when a long hours’ culture is in place simply for the sake of it. This is when good workers become demotivated as otherwise great performance is ignored because they don’t choose to burn the midnight oil.

How to Have Difficult Conversations and Avoid Employee Disputes

The worst kinds of conversation are those when you have to deliver a negative message to a team member. Whether it is a performance, behaviour or skill set problem, there is something in our human make-up which just makes us feel uncomfortable with the whole thing.

There are many reasons managers don’t tackle negative influences at work.  Sometimes, they just don’t like confrontation, have a misguided sense of politeness, or secretly hope the situation will quickly right itself.  Other times, they know there is something wrong, but just don’t trust their instincts.  And finally some doubt their own ability to be able to have that difficult conversation successfully, and fear counter accusations or even worse the dreaded employee dispute.

They may well rationalise and justify their reasons for leaving things as they are, although secretly feeling resentful and angry inside.  Often the negativity becomes a persuasive culture where substandard performance and behaviour become acceptable. After all if one or two people don’t show up firing on all cylinders, why should the rest of the team?

Unfortunately, some managers struggle about where to draw the line and avoid having that difficult conversation. Very rarely does the negative situation just go away, and the result is layer upon layer of annoyance, frustration and resentment.

In the meantime, the person displaying the poor performance, unwanted behaviour or undeveloped skillset is often blissfully unaware they are causing such unrest; or they simply have been allowed to act in that way for so long, they think it’s acceptable.

It’s not all bad news, because with a simple systematic approach and a positive mind set, managers can have those difficult conversations and achieve a win/win result, increase confidence and achieve clarity about when to step in. Here is how:

1.      Never act when you are feeling negative

Being impersonal and unattached to the problem are crucial determinates of a successful outcome. If you try to tackle a problem when you are feeling frustrated or angry, then you will likely be accusatory, or otherwise alienate the employee. There is nothing wrong with expressing your concern, but own your emotions, don’t blame someone else for them. If you feel uncomfortably emotionally charged, then wait until it passes and follow the steps below before planning how and when you are going to speak to the person.

2.      Gather your facts

Writing down your concerns with specific examples and more importantly quantifying the impact on the business or team is essential.  Quite often you are so busy, you know incidents or situations keep happening, but the whole big picture becomes distorted, or blurred.  Getting it down in writing, helps give you clarity and perspective.

3.      Be clear about the standards you expect and why

Refer to organisational standards, or if they aren’t in place, take this as your red flag to set some. Instinctively you know when someone’s actions are below par. The trick to testing your instincts for validity is to identify which standard, code or policy the employee’s action is breaching. If you can’t identify any, then you haven’t set out your expectations, and this is your first step.

4.      Decide what you want to achieve out of having the conversation

You are having the conversation because you need something about the person’s behaviour, performance or skill-set, to change. You need to be clear about the change you want to happen, when, and what the consequences are if the changes don’t happen.

5.      State the facts and own your concerns

Never accuse, but own your concerns. Be factual and don’t personalise the feedback you are giving.  So for example saying “This is what I am seeing, and I am concerned about the impact this behaviour is having on the team” Or “I see that only 10 customer accounts have been dealt with this week” Are much more powerful ways of asserting the problem than “You are disrupting the team by this behaviour” or “You aren’t productive enough, we need more from you”

6.      Listen intently and keep an open mind

While you have a plan as to what you want to get out of the conversation, you also need to keep an open mind and listen intently to what the employee is saying. Most people want to do a good job and there may be many reasons as to why they aren’t meeting expectations or standards.  You need to be flexible in your approach, depending on what the employee is reporting back to you.

7.      Reach common agreement about standards, but where you can’t; be assertive

One of the commonest problems managers fear is that the employee dismisses their concerns as not important.  So for example, if someone is 20 minutes late for work regularly twice a week, and their response is “Well it’s only 20 minutes it’s not a crime”, this where earlier research on impact is essential.

8.      Encourage suggestions for resolution and develop a clear plan going forward

Your way isn’t always the right way, and the employee may well have solutions which you haven’t thought of and which work better for them.  If the employee makes a suggestion which you don’t think will work, but they are adamant, let them have a go (assessing impact risk of course), simply restate the outcome you want and let them take the responsibility for achieving it.

9.      Plan an appropriate time and setting to talk to the employee

Sounds obvious, but the timing is crucial. It’s no good having a conversation when there is a faith based holiday the next day, or they are planning to go on their annual holiday. You also need to think about what they may have to do to improve and how quickly it needs to be achieved.  Much of course will also depend on the seriousness of the impact they are causing.

Need to Find Inspiration? – 5 ways to get in the Zone

I work best when I’m inspired. What do I mean by inspired? For me, it is a feeling of “all’s well” with the world: A certainty that nothing is going to go wrong and what I am doing is meant to be. When I am inspired, time ceases to matter and I can be working with focus and complete attention for what seems like minutes and a few hours have passed. Idea’s flow and they are easy to implement. I don’t actually think about much, I am just being, and moving forward. Some people call it being in “flow”. I call it being in the Zone.

Some years ago, I found myself struggling to define “quality” beyond the routine service level agreements, when making improvements to our customer service offer. It was easy to set standards in terms of timing and behaviours for example, it was less easy to define when they were met; but the quality wasn’t good.

The easiest way I found I could communicate quality in this context was to describe what it wasn’t. So for example. If a product was returned, or customers had to ring up for information we could have given them beforehand. If we got feedback which indicated we weren’t meeting on unwritten expectations, for example, an attitude by an employee, or not giving the right information at the right time.

Inspiration is like that, difficult to define or put into words and often easier to describe when inspiration is lacking. So for example: I am definitely not in the Zone when:

  • I feel de-motivated
  • I am resistant to moving forward
  • Time is dragging or worse I feel bored
  • What I am doing seems like a chore
  • I feel tired and stressed
  • I am overwhelmed or discouraged.
  • I’m easily distracted

Like being happy, being inspired takes some practice. Mostly, you can’t simply choose to be and feel inspired at will, you have to create the conditions which lead to an inspired state. Everyone will have a different way of doing this, but if you don’t know how to create those conditions then it might be worth your while to find out what works for you.

Over the years, I have developed a way of getting into my Inspiration “Zone” and here are some activities which I hope can help you reach an inspired state.

  1. Writing early in the morning immediately after waking is a powerful practice. It is a great way to capture those early morning inspirational ideas and thoughts which often hit, like no other time in the day. Do this before you do anything else, yes even before that morning cuppa, otherwise the “spell” is broken, and you will begin to worry about your day to day schedule, or whatever is on your mind at the time.
  2. If you are feeling fairly negative and need to get into the Zone, then find a comfortable place and stop thinking. No;I didn’t say stop breathing! Although when I suggest this to some, you would think I had indicated such a drastic step. This is a great technique if you have to go into a meeting or an event and you want to be in an inspired state. Instead of thinking about it, just stop thinking. This might involve just observing any thoughts you might have, but not actively engaging with them. It’s a mini meditation which should only last for about 5 minutes or so. Practicing “not thinking” is like giving your tired bombarded mind a mini holiday. It also allows the inspired part of you to shine through. Like sun rays streaming through a cloudy sky.
  3. Take some time out and spend it doing something you love. That might be spending time with family, reading, exercising, or just watching a good old movie. It’s always good to do this, but be warned, if you take your de-motivated or distracted self with you, then you will negate the benefits. You must completely and utterly allow yourself to give your full attention to the activity, and the good feelings which you connect with.
  4. Listen to music. Whether it’s up-beat rousing music, slow, ballads, or indeed anything which appeals to you at the time. Listening to music clears away negativity and if given attention and focus, helps change your state positively.
  5. A state which completely minimises inspiration is when you are cluttered or overwhelmed, whether with things to do, or physical disorder around you. To keep clear and allow the inspiration to flow, take a good inventory of your things to do list, and delete anything less than essential. You must be ruthless. Ruthlessness is also a must when you are getting rid of physical clutter either at home or at work. If you haven’t touched it in 6 months, then you need to ask yourself whether you are going to use it. All clutter and unnecessary tasks are doing to you is keeping you weighted down.

5 Reasons to Go The Extra Mile and Live Your Best Life

87681979 For many years I aimed to go the extra mile in terms for customers and was extremely successful.

Setting a vision and outcomes in a working environment, it was pretty easy to set stretching and challenging objectives, not only to meet customer expectations, but to exceed them.

As I matured as a leader I began to realise that the jewels in my crown were my team and without them I simply wasn’t able to achieve what I wanted. I also realised that I needed to go the extra mile for them also, and sometimes unfortunately the ways I wanted to reward and motivate them weren’t always in my power. But what I could do was encourage, engage and give them as much as I could to help them do their job really well.

I would like to put my hands up and say I have always gone the extra mile for my family, both my children and my siblings. It hasn’t always been the case though. Don’t get me wrong, we are a tight knit family and care about each other a lot. I tend to go the extra mile on birthdays, Christmases and holidays. Family occasions feature highly. But do I go the extra mile all of the time?  Probably not, but I am working on it.   (Don’t we so often take our nearest and most loved people for granted?)

In my business I am determined to go the extra mile for my connections, customers and clients, and sometimes it can be a challenge to find out what will make people feel that they have received a brilliant service. Years ago, one of my stock answers would be to of course “Ask them”. That’s a good tactic, although we can get stuck in asking the wrong questions.

So for example asking what people want as an outcome is good: Better than trying to tell them what they need for sure. The really effective question though is along the lines of “What would make you believe that you had received the best and most excellent service from my company?”

Short of asking people, the next strategy is to observe. Try different things and see what delights people. Gauge reaction and be innovative.  Just seeing how people respond is valuable information!

I believe adopting the philosophy of going the extra mile is a great way of living, and there are for me five main reasons why everyone should consider living their lives by going the extra mile.

Going the Extra Mile:

  1. Makes you think hard about your contribution and the difference you are making. Our world is a matrix of giving and receiving. By going the extra mile you are bringing a sense of into sharp focus.
  2. Surprises and delights people, and it’s always good to be a positive influence
  3. Increases your own energy. Energy breeds energy and the additional effort it takes to go the extra mile, helps you to increase your energy, output and commitment
  4. Attracts great energy back to you. What you give out, you get back. It was Newton who said “for every action there is always an equal and opposite reaction”
  5. Sets a great benchmark for yourself and others to aspire to.
